How Impact Fitness Turned Text Messages Into a Lead Pipeline

The company
Impact Fitness is a top-rated professional gym equipment service company supporting commercial and residential clients across metro Atlanta and North Georgia. The team specializes in new equipment installation, recurring maintenance agreements, break/fix repair, and equipment moves.
The problem: leads hidden in everyday texts
Bryan is constantly on the road or inside gyms. On any given day, he may be working on equipment, building technician schedules, coordinating with his team, reviewing new service opportunities, and managing the company's finances.
Many new customers come through referrals. Someone shares Bryan's name and phone number, then the inquiry arrives in pieces. A customer may send a name in one text, "my treadmill is broken" in another, and a location later. Those messages are mixed with appointment confirmations, employee questions, personal conversations, spam, and verification codes.
It sometimes took two or three days to respond. Other times, Bryan saw the message while he was busy and forgot to return to it. The only system tracking the opportunity was his memory and the ability to scroll back through Messages. That is a quiet but expensive failure point for a growing service business.
Why a traditional CRM was not enough
A CRM is useful once an opportunity is inside it. The real gap was getting the right information out of a flood of text messages without requiring manual entry at the end of a long day.

We approached the problem the same way we approach every GISC project. Start with the business problem, not the technology. Could a process change solve it? Could an existing tool close the gap? In this case, either option still depended on Bryan finding the lead and entering it himself. That was the exact work already slipping through the cracks.
So we did not force Impact Fitness to adopt a new phone number, forwarding service, web portal, or complicated system. We built a focused solution around the way Bryan and his customers already work.
The solution: Impact Communications
Impact Communications is a native Mac application built specifically for Impact Fitness. It reviews messages that sync from Bryan's iPhone to his Mac after he grants the application access.
Customized did not mean fancy. It meant creating a simple tool that handled one important job well without asking customers or employees to change their behavior.
How the application works
- It scans automatically once a day and can also run on demand. The first scan reviewed 60 days of message history, so Bryan did not have to start with an empty lead list.
- It analyzes each sender's messages as one conversation. Details shared across several texts are combined into a single lead record and updated when new information arrives.
- It separates new leads from confirmed business, categorizes requests as installation, maintenance, move, or repair, and records the planned service date when one is provided.
- It keeps an audit history of every message reviewed and every classification made. Bryan can check the logic, correct a missed lead, and export the lead list to a branded Excel file.
The system does not guess at missing information. If a customer has not provided a name, city, or service date, that field remains blank until the information appears in the conversation.

Privacy and control were part of the design
Reading customer text messages requires real care. Lead records and scan history are stored locally on Impact Fitness's Mac. There is no cloud database holding the company's customer list. The API key is stored in the macOS Keychain, message content is not written to application logs, and the application only reads the Messages database.
Relevant message content is sent to Anthropic's commercial API for classification. Under Anthropic's commercial data-use policy, API inputs and outputs are not used to train its models by default.
At Impact Fitness's current usage level, the ongoing AI processing cost is approximately $1 per month. That figure reflects model usage, not the cost to design, build, or support a custom application.
What changed for the business
Lead capture no longer depends only on memory and scrolling. Bryan now has a running view of the opportunities identified in his messages, what each customer needs, which jobs are confirmed, and when work is scheduled.
The application also gives him a clearer handoff point. Instead of reconstructing conversations from individual texts, he can review an organized lead record and decide what needs follow-up.

Impact Fitness did not need a large CRM rollout, a new phone number, or a major change in how customers reach the business. It needed one operational gap closed: new opportunities were arriving, but they were not consistently becoming something Bryan could see and act on.
